Задача

The wholesaler had good products in bad packaging. Parts arrived in poly bags with a plain sticker, which was fine for selling to independent workshops and useless for retail chains.

Retail buyers asked three questions the packaging could not answer: what the part fits, what it costs per unit on a shelf, and whether it can hang or stand. Two chains declined on those grounds alone.

There was also a freight problem. Oversized master cartons were shipping a significant proportion of air, and the wholesaler was paying for it on every container.

Наше решение

We redesigned the packaging from the shelf backwards.

  • Carton: sized to the part rather than to a standard carton, with a hang tab and a flat base so it can either hang or stand.
  • Panel: five languages — Polish, English, German, Czech and Russian — with a fitment list, part number, EAN-13 and a QR code to the fitment page.
  • Visibility: a product window on the parts where the part itself sells the box, and printed photography on the ones where it does not.
  • Master carton: recalculated on the new inner dimensions, which removed the empty volume rather than compressing the product.

Результат

Freight volume per unit dropped 18%, which on the wholesaler's annual volume more than covered the tooling. Two of the chains that had declined earlier listed the range within six months.

The five-language panel also let the wholesaler ship the same SKU into Germany and Czechia without repacking, which removed a second cost they had not counted.

Packaging is a channel decision

The same part sold to a workshop and sold to a retail chain needs two different packages, and the difference is not cosmetic. A workshop buyer knows what fits; a retail buyer is standing in front of a shelf with thirty similar boxes and no mechanic to ask.

That is why the fitment list, the EAN and the hang tab are not decoration. They are the information a retail buyer needs in order to choose, and their absence is what makes a chain decline a range.

Where the freight saving came from

Cartons are usually chosen from a supplier's standard sizes, then filled to whatever level the product reaches. The empty space above the product is paid for on every leg of the journey — and paid for twice if the master carton is also oversized.

Sizing the inner carton to the part, then recalculating the master carton around the new inner, is a small design change with a straightforward ROI. It does require new tooling, which is why it tends not to happen until a channel forces it.

What to check before committing

Check the drop test with the actual product inside, not with a dummy. Check that the hang tab survives a retail pegboard. And check that the label panel has space for a local importer's sticker, because in most markets the importer is legally required to add one.
